Recommendation#
Pursue after specific validation. Build the Roam Free proof, but do not fund a broad platform launch yet. Fragmented and stale property information is real. What remains unproven is whether professional managers will give it a separate recurring budget after the initial cleanup.
Company thesis#
For professional short term rental managers with roughly 50 to 150 homes, the company is the managed operating data control layer that turns conflicting property facts into approved, traceable, portable knowledge and keeps guest facing systems synchronized without replacing the PMS.
This is a software enabled operating data service, not a generic warehouse, PMS, AI messaging tool, or VA agency. Customers buy fewer wrong guest answers, faster property updates, safer AI adoption, easier migrations, and less repeated administrative work. Provenance, approvals, receipts, portability, the agent safety gateway, and Private Compute are the trust architecture under that outcome.
Beachhead ICP#
Start with third party managers that have:
- 51 to 150 active properties, with selected 25 to 50 property design partners when growth or migration creates unusual urgency.
- A PMS plus at least two other content or operating endpoints, such as an AI guest messaging tool, guidebook, direct website, operations platform, shared documents, or channel specific listing content.
- A named operations leader who can approve facts.
- Current or planned AI guest messaging.
- A trigger event: PMS migration, acquisition, portfolio growth, new direct site, new AI rollout, or a documented content incident.
Current vendor research reports about 18 operational integrations plus 9.9 distribution channels for the 51 to 100 property cohort, although the sample is selected from one PMS vendor's active and growing customers. This supports the 51 to 150 commercial beachhead. Avoid portfolios below ten, simple one system operators, customers without an approver, and anyone seeking unbounded VA labor or autonomous high risk guest actions. Larger 250 plus property managers have stronger budgets but require heavier integrations, security, and procurement than the first implementation should absorb. Hostfully tech stack study.
First offer#
Keep the internal MVP narrow:
Approved canonical property facts become a versioned AI guest messaging knowledge export.
That proves the complete protected workflow, human review, provenance, portability, agent safeguards, Private Compute routing, and receipts.
The first external offer should cover two destinations because a single AI export is too easy for a PMS or messaging vendor to bundle.
Guest Content Reliability Pilot
- Six to eight weeks.
- 25 to 75 properties.
- Up to three source systems and two destinations.
- Portfolio fact audit, discrepancy register, approved baseline, two controlled exports, and 60 days of freshness monitoring.
- Success means 95 percent target fact coverage, provenance on every published fact, at least 80 percent reduction in material discrepancies in scope, two live uses, less than 90 minutes of weekly customer review, and no unapproved high risk write.
Recommended pricing#
These are test ranges, not proven willingness to pay.
- Roam Free: internal shadow pricing only. Track every labor minute, exception, connector incident, and infrastructure dollar.
- First five external clients: $3,000 setup for up to 25 properties, then $75 per additional property, with a stated $1,000 monthly conversion price.
- Repeatable Foundation package: $3,500 plus $100 per property setup, then $750 plus $12 per active property monthly.
- Managed Freshness package: $7,500 plus $100 per property setup, then $1,500 plus $15 per active property monthly.
Use a base fee and property band. Limit sources, destinations, review cadence, history, and custom schemas. Charge separately for new connector development, browser automation, dedicated environments, and unusual security work. Do not offer free pilots.
Public anchors support budget for software and migration, but not this category. OwnerRez charges $300 for the first two properties in its migration service, $100 each for properties three through nine, and $50 each for properties ten and above. Why the company can win#
PMS products own reservations and channel operations. AI and guidebook products own guest interaction. Automation tools move values. Staff and consultants resolve problems manually.
The company wins only if it owns the governed cross system loop:
- Preserve what each source claimed.
- Surface material conflicts.
- Get the right human approval.
- Publish the approved version safely.
- Verify the destination and issue a receipt.
- Let the client export everything needed to leave.
The moat is not a connector or schema. It is accumulated mappings, exception patterns, resolution policy, workflow adoption, connector reliability, and a trusted operating history. Retention must come from usefulness, not captive data.
Major risks#
- Customers may recognize the problem but refuse recurring fees after cleanup.
- PMS and AI guest vendors can bundle adequate knowledge and content sync.
- Setup and recurring review may scale like an agency.
- API changes and browser fallbacks may consume engineering capacity.
- Managers may distrust a vendor affiliated with Roam Free.
- Private Compute may consume roadmap without affecting a purchase.
- Broad expansion into CRM, social, compliance, or bookkeeping may destroy focus and margin.
The business fails if it produces rigorous governance that buyers admire but do not prioritize over revenue, owner growth, staffing, and guest operations.
Ninety day validation plan#
Days 1 to 30
- Lock fact classes, safety levels, observation model, approval states, and connector contract.
- Instrument Roam Free before automating.
- Ingest four properties from the PMS, listings, HostBuddy knowledge, guidebooks or documents, and spreadsheets.
- Run ten customer interviews and five paid audit offers.
Days 31 to 60
- Complete review, approval, versioned knowledge export, receipts, and full client export.
- Prove one strict local workload with outbound access technically blocked.
- Run a second tenant genericity and isolation test.
- Complete ten more interviews and sell at least two audits or pilots.
Days 61 to 90
- Deliver the first external pilot on one standard stack and two destinations.
- Measure setup labor, review burden, discrepancy reduction, client time, and delivery success.
- Complete contracts, DPA, insurance, credential policy, incident response, deletion and exit process, and proportionate external security review.
- Make a proceed, revise, or stop decision from thresholds.
Required validation thresholds#
Proceed only if:
- Eight of 20 qualified interviews rank the problem among their top five operations problems.
- Three of ten qualified prospects pay the pilot deposit, and at least two completed pilots accept the $1,000 monthly conversion price.
- Setup is no more than eight hours per property by the third external client and declining, with a path to no more than 1.5 hours after ten standard implementations.
- Ongoing review is below ten minutes per property per month.
- At least two customers adopt two live workflows and renew.
- Recurring gross margin reaches at least 60 percent by month six with a path above 70 percent.
Stop or reposition if customers buy only one time cleanup, setup remains above ten hours per property after client three, review exceeds 15 minutes per property monthly, connectors consume more than 20 percent of engineering capacity, or Roam Free affiliation is the primary reason more than half of qualified prospects refuse access or purchase.
Recommended sequence#
The second service should be website, listing, and guidebook content operations because it reuses the same facts, media, approvals, mappings, and receipts.
For the first 18 months, do not build or sell a PMS replacement, CRM administration, social media service, bookkeeping, compliance conclusions, autonomous high risk writes, generic workflow builder, agent marketplace, customer appliance fleet, broad browser write automation, or another vertical.
Next three founder decisions#
- Confirm that the first paid pilot includes two destinations, even though the internal acceptance test uses one AI knowledge export.
- Choose the first repeatable PMS and destination pair, plus the non Roam Free second tenant.
- Decide whether the intended outcome is a profitable vertical company or must support venture scale, because the evidence currently supports the former more strongly than the latter.
